01The Situation

A specialty contractor — $80M annual revenue, 300+ employees, 5 states. They managed relationships with 200+ sub-subcontractors and suppliers. Bidding, qualification, insurance tracking, pay applications, lien waiver collection — all managed through email, spreadsheets, and software that hadn't been updated since 2015.

02What Changed

Failed a prequalification review for a $25M hospital project because they couldn't demonstrate adequate subcontractor compliance management. The general contractor required proof that all subs carried the required insurance, had current licenses, and met safety qualification standards. Assembling that proof took 3 weeks and two full-time administrators — and still had gaps. They lost the bid.

03Why The Algorithm

They needed a system that managed the entire subcontractor lifecycle — not a point solution for insurance tracking or a separate tool for bidding.

04What We Built

Unified subcontractor management platform. Subcontractor database with qualification profiles — licenses, insurance, safety records, financial capacity, past performance. Automated insurance monitoring — expiration alerts sent to subs 45 days before expiration, auto-verification with carriers. Bid management — scope packages distributed to qualified subs by trade, proposals received and compared in standardized format. Pay application processing — subs submit through the portal, managers review and approve. Lien waiver collection — portal won't release next payment until prior waiver is received. Prequalification package generation — one click to produce a complete compliance package for any GC's requirements.

05 — The Result

Prequalification package generation went from 3 weeks to 4 hours. Insurance compliance rate across the sub base improved from 71% to 98%. Bid cycle time reduced by 60%. Pay application processing time reduced from 2 weeks to 3 days. They bid on the next hospital project — and won.
